O&Ms took an hour. Now they take ten minutes.

How a fire protection contractor with 10 staff got its processes out of people's heads. A new person used to spend months working out how the business ran. Now they start the next day.

The situation

The business had done what successful construction businesses do: grown.

The founder was focused on winning work, delivering projects and looking after clients. As the business grew, systems, documents and ways of working were more ad-hoc.

The problem wasn't that they weren't working. It just lived all inside the founder's head.

He knew where things were, how they worked and what needed to happen next. But that knowledge hadn't yet been turned into systems the team could follow and information they could find.

So when it came time to hand work over or bring someone new in, there was too much context to transfer first. It also meant the staff he did hire to take his workload were being severely underutilised, and it was hard to delegate. The founder ended up doing most things himself anyway, while paying an extra wage.

What we did

The Threefold Method. We deep dive into the business, create the plan, then sort it out.

UnderstandThe deep dive

We assessed how company information was being communicated, saved and documented, and how the founder and team worked together. There was no cohesive brand either, so client-facing documents looked like they came from different businesses. With ISO accreditation as one of the founder's goals, we could already see opportunities to give him time back and create clearer delegation across the admin team.

PlanWhat happens next

Create one connected way of working that keeps the business lean, gives the team clearer ownership and reduces the founder's involvement in day-to-day administration. Bring the brand together so everything leaving the business looks like it came from the same place. Build the core construction templates that reduce risk on site, and the foundations for ISO accreditation, while identifying where AI could take on repetitive work.

ExecuteWe sort it out

Thirteen automations built and running across O&M manuals, inspection and test plans, SWMS, quote requests and new employee setup. We cleaned up the brand across every document, and built the core construction templates the business was missing: ITPs, SWMS and management plans, so the risk sits in a process rather than in someone's memory. Then the ongoing work was taken out of the founder's head so it could be managed week to week by the team.

The outcomes

60 → 10 min

to produce a full project specific operations and maintenance manual, combining as-builts, data sheets, certifications and scope at the click of a button.

Next day

to onboard someone new, with everything inside an AI brain as the first point of contact.
